Repair or Replace? A Cost Controller’s Guide to eufy, Dyson Fans, and the Small Parts That Matter

I've been a procurement manager at a 45-person facilities company for six years. I manage a roughly $180,000 annual budget for maintenance, equipment, and contractor services. The general rule for this scenario: If the device is under warranty or has several years of life left, repair it—especially if avoiding a subscription fee is part of the value equation.

Scenario 2: You're replacing a consumable, not fixing a defect

This is the trap I see most often. People treat filters, washers, and belts like they're permanent parts of the device, when they're actually the parts that keep the device alive.

Take the eufy filter replacement. It's tempting to knock the dust off the filter and put it back in forever. I've done it. But the filter media eventually breaks down, and the motor has to work harder to pull the same air. That extra strain can kill a $200 robot vacuum motor. A replacement filter is usually $15 to $30. Replacing it every six to twelve months, depending on pets and dust levels, is a rounding error compared to the cost of a new vacuum.

The same logic applies to the oil drain plug washer. It's a small ring of copper or aluminum that sits under the drain plug. Scenario 3: The repair cost is close to the replacement price, and the warranty is gone

Consider the Dyson AM07 tower fan price. Air-multiplier fans are nice, but a tower fan's job is to move air. For the same reason, I ask whether any repair quote is more than half the replacement cost. If yes, replace. If no, repair. That simple ratio has saved me more money than any coupon code. When I had to make this call on a deadline for a tenant move-in, I didn't have time to get three quotes. I used the 50% rule and replaced the fan.

Scenario 4: The red light scenario—diagnose first, spend later

If you've ever typed 'why is my humidifier light red with water' into a search bar, don't buy a new humidifier yet. I've seen this question from family, friends, and even our HR director after she bought a compact unit for her office. The red light is usually not saying 'broken.'

In my experience, it's one of three things:

  • The water tank isn't seated all the way, so the sensor doesn't see it.
  • The water sensor is covered with white mineral scale from hard water.
  • The humidity reading is above the set target, and the light is just telling you that the room is already humid enough.

All three fixes cost zero dollars: reseat the tank, clean the sensor with a cotton swab and a little vinegar, or adjust the target humidity. I know it feels anti-climactic, but the cheapest repair is the one you don't make.

This also applies to robot vacuums. Before you order any eufy replacement parts, clean the charging contacts, the roller, and the sensors. I can't count the number of 'dead' vacuums that turned out to be a sensor covered in a film of dust.

How to tell which scenario you're in

I use a mental checklist when a device acts up. You can use it too:

  1. Is it an error light or warning? Diagnose before buying. The humidifier red light is a perfect example.
  2. Is the problem in a part that is designed to wear out? Replace the part. Filter, washer, roller, battery, belt—those are consumables.
  3. Is the device under warranty? Have the manufacturer repair it. Don't crack it open first.
  4. Does the repair quote exceed 50% of the replacement price? Replace. Otherwise, repair.

If you want to be more precise, compare the cost per remaining year. That's how I looked at the eufy Omni E25 robot vacuum: repair $180 for 3 more years ($60/year) versus a new one at $280 for 5 years ($56/year). Close enough that I chose repair. When the repair price is above the replacement price per year, the math clearly points to replacement.

One more thing. I manage bigger purchase orders now, but I started by buying small things—replacement filters, gaskets, sensors. I still remember the vendors who took my $25 orders seriously. They treated the order like a relationship, not a transaction. Today's small order might be next year's $20,000 order.
